How to Build a 90-Day AI Adoption Roadmap for Your Business
A step-by-step framework for planning your AI rollout without expensive consultants or enterprise budgets. Designed for SMEs and growing teams.
AI is not a strategy. It is a tool. You need a plan.
The biggest mistake small business owners make with AI is treating it like a magic wand. They buy a ChatGPT subscription, tell their team to "start using AI," and wonder why nothing changes.
To get real value, you need a plan. This 90-day roadmap breaks the process into three manageable phases: Assess, Implement, and Optimize. You do not necessarily need an expensive consultant to do this, but if you are short on time, one can dramatically speed things up. — but if you are short on time, one can dramatically speed things up.

Phase 1: Assess
Days 1 to 30
The Goal: Figure out exactly what problems AI needs to solve in your business.
The Time Audit
Ask yourself and your key employees to track their time for one week. Identify the most repetitive, manual tasks: drafting emails, copying data between apps, summarising meetings, or answering basic customer questions. Pick the top three that consume the most hours.
Tool Research
Now that you know the problem, find the tool. Writing too much? Try ChatGPT or Claude. Meeting notes piling up? Try Fireflies.ai or Otter.ai. Manual data entry? Try Zapier. Sign up for free trials of 2 to 3 tools. Do not buy annual subscriptions yet.
The Solo Pilot
Before you introduce AI to your team, test it yourself. Spend two weeks using the chosen tool on one specific problem. Learn how to give it good instructions. If it does not save you time, abandon it and try another.
Phase 2: Implement
Days 31 to 60
The Goal: Introduce the winning AI tool to your team safely and effectively.
Draft Your AI Policy
Create a simple one-page document with the rules. Crucially: state what data can NEVER go into an AI tool (customer names, financial records, business plans). Also mandate that all AI-generated work must be reviewed by a human before sending.
The Team Kickoff
Hold a meeting to introduce the tool. Be honest about why you are doing this: to remove boring busywork, not to replace anyone. Show them exactly how you used it during your solo pilot. Share the specific prompts that worked for you.
Guided Practice
Have your team start using the tool on real tasks, but keep the stakes low. Create a shared chat channel for them to share successes and failures. Celebrate whoever finds the most creative way to save time.
Phase 3: Optimize
Days 61 to 90
The Goal: Measure the results, refine your processes, and plan the next step.
The ROI Check-In
Review the three bottlenecks you identified in Week 1. Ask honestly: is this actually saving time? Is the quality better or worse? If a tool is not working, cancel the subscription. Do not pay for software your team does not use.
Refine Your Prompts
Gather the best instructions your team has discovered and save them in a shared document. This becomes your company's "Prompt Library." When a new employee joins, they just copy the proven prompts instead of starting from scratch.
Plan the Next Rollout
If your first AI adoption was a success, return to your bottleneck list from Week 1. Pick the next biggest problem, and start the 90-day cycle again with fresh energy and experience.
